Monday Morning Moment – Your Company’s Secret Change Agents – with Richard T. Pascale, Jerry Sternin, and Chinese Philosopher Lao Tse

We have all encountered people in life who are bright stars in our universe. They aren’t necessarily those who climb the corporate ladder or win public office. However, in their own niche, in their own small place in a company or community, they are brilliant change agents, people making a difference and moving us to a better situation. Just by showing up.

Organizational change is usually driven from top-down planning and execution. Occasionally, those changes are not received well by the company employees or organizational members. Ownership doesn’t follow and at some point the change fizzles into something altogether different.

Wouldn’t it be wisdom to create successful and sustainable change? What is missing from typical change orchestration? Is change planned in the isolation of the executive conference room or in the company of those most impacted by the change.

Business authors and educators Richard T. Pascale and Jerry Sternin wrote several years ago about the very environment where positive and impactful change takes place. Their piece is titled Your Company’s Secret Change Agents and was introduced to me by a friend in a huge time of change himself. I wondered if his own situation resonated with this piece.

Pascale and Sternin write about the power of positive deviance. it is defined below.

Positive Deviance is based on the observation that in every community there are certain individuals or groups whose uncommon behaviors and strategies enable them to find better solutions to problems than their peers, while having access to the same resources and facing similar or worse challenges.

Five basic steps serve as the backbone of the approach. The 5 D’s are:

  1. Define the problem, its causes and common practices, and articulate desired outcome.
  2. Determine presence of PDs,
  3. Discover their uncommon but successful behaviors & strategies through PD inquiries,
  4. Develop activities based on the inquiry findings
  5. Discern (monitor and evaluate) the results. – Positive Deviance Initiative

The Power of Positive Deviancy – Jerry Sternin and Robert Choo

What Pascale and Sternin discovered was the essential component to change embraced by those impacted was the work done to find and learn from those “positive defiants” in the particular community. The practice of PD inquiry sorts out who those persons are and then discovers what they are doing well that others within the workplace or community aren’t. It’s not a judgment as much as a fact-finding mission.

Too often we think our own personal expertise (knowledge) can move us and others to a changed attitude which would then impact practice. For sustainable change to take place (as in habit formation), we figure out what effective practice is and as we begin doing it, then our attitude changes and our knowledge grows. What are your thoughts about this?

The authors quote 6th century Chinese philosopher Lao-tzu in simply and eloquently describing this process:

I love when worlds converge giving greater import to what is happening. In recent weeks, I’ve been taking a course with Wendy McCaig, executive director of Embrace Richmond, instructing. The topic is Asset-based Community Development – (ABCD). It is very similar to positive deviance in setting out toward change.

ABCD is community and relationship driven. It’s not a more resourced agent coming in and trying to fix the problems of a workplace, organization, or neighborhood. It is a “working with process”. Like the PD inquiry, ABCD uses a methodology focused on listening – to individuals and to communities. These listening conversations are geared toward finding the positive deviants within that community…and seeking out their practices, attitudes, and particular knowledge.

Something I ask friends and former colleagues (free-lancing as I am now) often, especially when they are struggling with a top-down decision- and change-making structure is “Who is thriving in your situation?” “What are they doing to thrive?” “What are you doing to add to or contribute to the health of your organization?”

Too often, we get tunnel vision regarding change; thinking we have no other option but to respond…or react. Like Pascale, Sternin, Lao Tse, and also Wendy McCaig…I know and believe in those secret change agents. If you don’t know any, search them out.

Or…become one.

Both/and really. Search them out AND become one as well.

Monday Morning Moment – “What Are You Doing These Days?” – the Utility Infielder

When I was a little girl, the question “What do you want to be when you grow up?” was easy to answer. I wanted to be a nurse. Being on the serving end of helping people in crisis was the stuff that even populated my nighttime dreams. It was my passion as a child.

In my teen years, teachers and other adults commended me on my writing. For years, kind people who actually read what I wrote have asked, “When are you going to write that book?” A much harder question for me than the earlier one.

Photography, music and drama clubs were my loves in high school and college, mixed with a budding political activism. That activism was baby steps at first, with rallies and protests. Long conversations over coffee on Saturday mornings. Nothing requiring much commitment. Our military conflicts were confusing to me (with seemingly never an end in sight). In my youth, I would write to soldiers serving in far countries…doing my small part to encourage them and humanize their situation. I still have a box of letters from those soldier pen-pals.

My girlhood goal was to do nursing overseas…among the poorest of the poor. Those strong youthful dreams directed me first to Emory University for nursing and grad school. Then a few years later to Yale University to teach. In the between time, my “poorest of the poor” turned out to be on the oncology unit of Grady Hospital, in Atlanta, Georgia’s inner city…

The “what do you want to do when you grow up?” question took on a life of its own. As did the question: “What are you doing these days?”

Depending on the season of life, it was cancer nursing, home-schooling mom, cross-cultural living, facilitating a cultural exchange program, teaching ESL, communications strategist/social media manager, and finally freelance writing.

Now…after all these seasons and address changes, the question, “What are you doing these days?” is mystifying. I almost feel a bit ashamed that I haven’t landed anywhere as a specialist in anything.

Just this morning, a friend posted on her Facebook page a TED talk that encouraged her…and it also encouraged me.

The speaker on the TED talk was writer, creator Emilie Wapnick. She describes herself as a multipotentialite which she defines as “someone with many interests and creative pursuits“.  Wapnick is the founder of the website Puttylike…out of which has evolved a fascinating global community of other multipotentialites.

In her TED talk, Wapnick describes three “superpowers” of these multipotentialites. They are:

  • Idea synthesis – “combining two or more fields and creating something new at the intersection”
  • Rapid learning – multipotentialites “go hard” at learning. They have been beginners many times, therefore, they aren’t afraid to try a new way. They “rarely start from scratch”.
  • Adaptability – “the ability to morph into whatever you need to be in a given situation”.

Now whether being a multipotentialite applies to my career journey…or yours, it is so refreshing to to be reminded that going in multiple directions professionally can be a normal and good thing.

I love “both/and” situations, and there are lots of them out there, if we open our eyes to see them. A few careers back, I had the opportunity of being a cancer nursing specialist, but looking ahead, being an expert in any given discipline is unlikely. Being decent, however, (maybe even good) at both this…and that is possible. Being a generalist works for me… However, I can still aim at being a versatilist (see below). How about you? You may have never heard the term multipotentialite or versatilist, but in America, especially in the summer, you may have heard of a utility infielder. “A utility infielder (UI) is a baseball player, usually one who does not have a regular starting role on the team and who is capable of playing more than one of the four defensive infield positions:   second base, third base, shortstop, and less typically first base. Utility infielders are generally considered excellent defensive players who do not hit well enough to remain in the starting lineup,[2] but can fill in at multiple defensive positions to give the various starters a rest, or replace a starter late in a game to provide improved defense when the team is winning.” – Wikipedia

Monday Morning Moment – 6 Basic Elements of Leading Well – Dave Mills

Leadership is a process that has been a great interest all my adult life. There’s this man I know well who actually spends concentrated time studying about leadership, both through books and observing it in practice. He has had the experience of being a leader of few and many. He has managed teams, budgets, and action plans. Other times, he has led only by influence, without authority. He is my go-to person on what is good leadership – which is never a finished product. Leadership changes as organizations and cultures change.

Yet, the basic elements of leadership that builds leaders and, at the same time, gets the job done are foundational.

The man is my husband. He, from time to time, has also been my boss in the workplace. Dave Mills wears many hats. He most recently applies himself to risk/crisis management, security processes, and strategic partnerships. Making leadership development happen is his professional happy place.

In the training he does on Leading From the Heart, he lays out these 6 Basic Elements of Leading Well. With permission, they are excerpted in brief below:

  • Be clear about what you want personnel to do (What)
  • Make sure they know why it is important (Why)
  • Make sure they have what they need to do the job (How)
  • Give them a way to know how they are doing
  • Follow up regularly on priorities and progress (accountability)
  • Make sure they know you care about them

This is intended to help leaders understand what they need to provide for people to thrive in their work. This doesn’t address vision or strategy; it focuses on the people part of the process – the interaction between leaders and those we are responsible to lead.

For someone to thrive in a job, they need all six of these in place.

6 Basic elements of leading people:

1. What:  Be clear about what you want them to do.

People tend to underestimate the amount of communication effort required to achieve clarity.  This requires repeated communication to hammer home a clear understanding of the task. A feedback loop where you ask the team member to explain the assignment back to you is essential.  Even when they can do that, you still need to revisit it regularly.  Do not short-change the work involved to achieve clarity.

[This is very different from micro-managing. This is empowering through comprehensive, understandable information-sharing.]

2. Why:  Make sure they know why it is important.

Do not assume that employees understand why the task is important.  Make sure that is clearly communicated.  If they already know the importance, it helps them to hear it so they know their leader understands the importance.

This is often neglected.  Sometimes it is because it is assumed that the person knows why the task is important.  Sometimes it may be obvious why it is important.  However, it is worth unpacking that together to reinforce the importance of the task and your confidence in the person to successfully carry out the assignment.  The most common scenario is probably just to ignore the issue and never bother to help the person understand why their work is important.  This is one of the points in Lencioni’s three characteristics of a miserable job.  He calls it irrelevance.

3. How:  Make sure they have what they need to do the job.

When you assign a task you must be sure that the person has what is needed to do it.  This may involve resources, like access to equipment or funding.  It may be knowledge.  It may be connections to other people.  There may be a training need.  Or it may be capacity.  Do they have the capacity to take on the task you are assigning to them?  Make sure they have capacity, or free them up from something else, or give them someone to help them with the task.  Also recognize that sometimes at the beginning it may not be clear where the gaps are.  This is something that should be regularly revisited with people – Don’t forget to ask them if they have everything they need.

[This is another area where micro-managing would stifle rather than empower employees. Give team members the authority to get what they need to get the job done.]

4. Give them a way to know how they are doing.

People need to know what a good job looks like.  At the end of a day they need to be able to assess whether or not they did a good job that day.  What are the most important outcomes that you are expecting from them?  Have you expressed these in ways that can be quantified?

5. Accountability: Follow up regularly on priorities and progress.

Check in with them regularly, with intentionality, about progress and priorities.  The leader must take responsibility for driving this.  The frequency depends on the employee and situation, but there should be a regularly set time.  This needs to be a one-on-one conversation with each direct report to discuss what progress has been made since the last check-in and what are the priorities to be focused on until the next check-in.

Not only do you give them a way to assess their own performance, you regularly review their progress and provide feedback on how they are doing.  This is a good opportunity to revisit whether or not they have everything they need to accomplish the assigned work.  This is where coaching and accountability happen.

6. Heart level connections: Make sure they know you care about them.

Relationships are key to leadership.  You need to be intentional and deliberate about building heart level connections with those you lead.  There is an enormous amount of research indicating the importance of this.  If you do all the other parts of the process well and fail on this one, your people may endure your leadership but they will not thrive.  On the other hand, if you are not so great on some of the other parts but do this one well, people will cut you a lot of slack if they know you care about them.  Relationships are the oil that keeps the work machinery going.  Like having something with a lot of moving parts – as long as the oil is there, it runs smoothly.  If you throw some sand in the works, it doesn’t run so well and over time it will grind down to a point where it doesn’t work at all.

Caring about our employees (direct reports, in particular) involves investing in their development. Proactively looking for ways to help someone improve and grow in their work is a very caring and practical thing to do.

What do you think? Any element you could use as a leader or team member? In our work (both together and in work independent of each other), Dave and I also believe that leadership development – intentional and proactive – should begin at orientation. The tendency in the workplace is to load development on those already in authority. Entry level and mid-level employees don’t always have benefit of the care needed to provide opportunity to grow and develop in their areas of expertise. It is something to consider on the order of company core values.

Lastly, I just wanted to give a shout-out to some of the folks who have demonstrated excellent leadership to Dave…as well as those in relationship with him who have developed as excellent leaders themselves during the time they worked together. These make for long and rewarding relationships across a lifetime of work.

An older man and woman came up to Bekkah after one of Nathan’s concerts and just engaged her in conversation. Even in the church, the unity God means for us to have with one another is constantly under fire. By our differences, our ambitions, and our passions. God help us…and He will.

In my regular Bible reading this morning, in Nehemiah 3, God displayed a beautiful picture of unity. Nehemiah, a cupbearer for King Artaxerxes, heard of the distress of the Jews in the broken-down city of Jerusalem. He was personally moved to action on their behalf and asked leave to go help them. He would undertake supervising the great task of the rebuilding of the wall around Jerusalem.

Throughout chapter 3 of Nehemiah, you read the phrases “after him” or “next to them”. Nehemiah recorded name after name of the men stationed one beside the other, doing the work of rebuilding the wall. In Nehemiah 4, when the local authorities felt threatened by the work, they did all they could to demoralize the workmen. Even to the point of inciting fear for their lives. Nehemiah, for the sake of the workers and the work, assigned half of them to shifts repairing the wall and half to stand ready with spears. In fact, even those laboring on the wall would have their weapons at hand. Ready to fight for each other whenever necessary…whenever the alarm is sounded.

“In the place where you hear the sound of the trumpet, rally to us there. Our God will fight for us.” – Nehemiah 4:20

This is unity.

The determination to be one together…as in a part of the whole…as we see in the unity of God in Three (John 17:22). The conviction that division, no matter the worthiness of the reason, robs us of our power and influence Robs God of His glory in His people. The humility and courage to root out division – with our work tools in one hand and our weapons in the other.

In an era sadly in the past, churches would, as needed, call themselves into a solemn assembly. This wasn’t just a share around a campfire, or a “confess fest”. A solemn assembly provides the setting for a deep dealing with sin in the church. Division, unholy and self-serving, can only be rooted out by corporate prayer and repentance.

Each of us can make a difference in the lives of our families, our churches, our cultures by refusing to be divided against each other. If we are willing to walk humbly and biblically with each other.  Working with one hand and holding God’s Word (toward love and against division) with the other. We are rarely given the option, in Scripture, to just walk away. To be repulsed by what we think is wrong; to pull ourselves out of the work and relationships; to just walk away.

[If an enemy threatens…we have God’s instructions as well…and His power fighting for us. However, to just abandon one another, especially to an enemy…and weaken the work and our witness? This is not the answer. Dealing with an enemy that divides us takes great wisdom, faith, and both courage and humility. Pointing our fingers at another is part of the problem, and we all know it if we would open our eyes to it. However, confronting the enemy in wise and Godly ways, may be required of any or all of us at some point in our lives. Remembering also that our enemy is spiritual more than physical.]

When we are having a hard time in this work of being in unity, Dave and I sometimes run through the names of people who give us hope. Those whom we know will always hold the rope for us if we are dangling off the edge of a cliff. Those also for whom we would do the same. It’s an exercise that helps us remember that God calls us to fight for each other…for those most worthy and even those, in our estimation, least worthy… In actuality, we are not the judge of this, God is. It is God who is worthy and He calls us, in His strength, to stand with each other. Alongside each other. Undivided.

Monday Morning Moment – Giving Unsolicited Feedback…Or Maybe You Don’t

Feedback’s a good thing, right? We all want to know how we’re doing…how we’re being received?…maybe. Let’s define the term:

Feedback is a response from the receiver that informs the sender how the communication is being received in general”. – Bizcom_coach

Here’s a scenario: excitement is high at your company with the launch of a new product. The designers and project managers have put long hours and much brain power into getting everything just right. Colleagues and customers alike are riding the wave of enthusiasm at the magnificent capabilities of the product. You’re also caught up in the moment.

In your first test drive of the new product, you find a couple of glitches you didn’t expect. In fact, it’s a little harder to maneuver than you imagined. At first you think, “Well, it’s me. Operator error.” Then you think of how a few adjustments could potentially fix the glitches and smooth out of the bumps of its user unfriendliness.

Beware of the vast wilderness of unsolicited feedback.

It’s not like this product (or program or service) was thrown together without great forethought and brilliant design. If you noted the glitches, it is most probable that others have as well. Others, who are much closer to the product than you are…much closer to its design process than you were.

A wise position to take is: If you are not asked for feedback, your feedback is not wanted. Or, a bit less personal maybe, if you are not in the already established feedback loop, then the presumed right people are already working on it. The it being whatever you’re burning to give feedback on.

Feedback and advice can mean the same thing to the receiver, whether we consider them the same or not. In fact, we may feel it’s irresponsible or indefensible to withhold feedback when it would assuredly help both the company and the customer.

Where we think feedback is warranted, the project manager or design team may have already reached a point in the process where advice is not welcome. Affirmation? Yes…but advice (or feedback), no.

Whatever our position, expertise, or personality, we will, at times, see the need for offering feedback…even when it’s clearly unwanted.

I certainly have had that experience. One has to ask the question: Is my feedback serving my own ego or my company’s outcome? If we truly believe that what we offer to the mix will make a huge difference, then we may risk offering unsolicited feedback.

There was a time…even as recently as last week, when I thought the reward would outweigh the risk. My thinking has changed (especially in seeing that feedback could be construed as a form of negativism and therefore only clouding the issue rather than clarifying it.

I offer 10 steps toward giving unsolicited feedback. Within the 10 steps there are disciplines and delays that help fine-tune both our thinking and our actions. I would appreciate your thoughts on this…your feedback (in the Comments below).

  1. Pretend you are the project manager, the one executing the new program, product line, or service.
  2. Tear into it. Make as exhaustive a list as you can as to both the positive and negatives you observe.
  3. Now…set it aside…for a few minutes, or days, or forever (this is a bit tricky because feedback should be timely…but we’re talking about unsolicited feedback).
  4. Face the reality that your feedback wasn’t requested. Let that settle your itchy finger set to send the email.
  5. If you still can’t rest, thinking your input has merit, then choose wisely what few points of feedback you especially think would add value and warrant the risk. No more than 3.
  6. Don’t do anything…still.
  7. Consider who may already be at the table giving feedback. If you are not one of those people, can you trust that your concerns are already before them?Photo Credit: Commons Wikimedia
  8. Resist the urge to gossip your feedback if you don’t feel free to give it to those appropriate to receive it.
  9. If you can’t rest, (even while determined to trust other decision-makers and keeping your unsolicited feedback to yourself), then choose one point, one concern. Make sure it is not just style vs. substance. Also confirm that it relates to a process not a person.
  10. Give your feedback to the right person, at the right time, and in the right way. Succintly, positively, and friendly. If it seemed that crucial to you to share what was not requested, it is done. Hopefully, the outcomes will be positive. If not, you took a risk. You did not stay silent. When I was in college, many years ago, a statistics course was required in my nursing program at Emory University. It was essentially a non-math course, more on critical thinking. The textbook was Darrell Huff‘s classic How to Lie With Statistics.

If you haven’t read this little book, you should at least track down some of the quotes from it:

A fairly naive, trusting girl from a small Southern town became a bit more savvy after reading that book. Savvy but not yet skeptical.

The skeptical came and went with the years following.

When we lived overseas, local friends often broached the topic of American politics, a much less threatening topic than talking about their own government. Because I thought I knew our government, I would wax on about the positives of living under such a one. Our friends would smile at the seeming absurdity that our politics were less corrupt than their own.

Then we came home to the US…

I’m learning more and more about spin…or turning a message to the advantage of the one delivering it.

We’ve been back stateside many years now, and I have come to realize that none of us are immune to using spin to persuade. We can actually become very expert at it, almost without knowing. In fact, to be both honoring and honest, we must be vigilant and guarded regarding spin. In both avoiding its use and not reacting to its use. How might we react? Two negative ways: either becoming morally outraged because it smacks of lying, or by our own slick checkmate spin in return. Neither of these move the conversation or relationship to a healthy place.

The “What you see is what you get” kind of integrity sounds really old-fashioned these days. Not even smart. We are bombarded by messaging that sounds so true, so right (or so wrong it has to be true). We sometimes miss or disbelieve the bias that also exists.

Somewhere between the truth and a lie, there’s “spin.”…You too can spin if you look at data, filter it through your biases, and preach it like gospel. The rationale is that it isn’t really lying, just putting a bias on what is already true. So what’s wrong with it? – Mark S. Putnam

Before you choose to spin yourself into trouble, understand that in the context of ethical communication, you should be clear, truthful, and honest in what comes out of your mouth. Some authors use very different words to describe spin…

Harry Frankfurt, American philosopher and educator, wrote a book On Bullshit. [He also wrote a followup book On Truth.] I’m not keen on this word, at all, but Frankfurt casts a sympathetic eye on the one compelled to use spin. Any one of us could find ourselves floundering here:
 
Bull**** [Deb’s edit] is unavoidable whenever circumstances require someone to talk without knowing what he is talking about. Thus the production of bull**** is stimulated whenever a person’s obligations or opportunities to speak about some topic are more excessive than his knowledge of the facts that are relevant to that topic. This discrepancy is common in public life, where people are frequently impelled — whether by their own propensities or by the demands of others — to speak extensively about matters of which they are to some degree ignorant.”
“When an honest man speaks, he says only what he believes to be true; and for the liar, it is correspondingly indispensable that he considers his statements to be false. For the bull****ter, however, all these bets are off: he is neither on the side of the true nor on the side of the false. His eye is not on the facts at all, as the eyes of the honest man and of the liar are, except insofar as they may be pertinent to his interest in getting away with what he says. Finally, educator and attorney Kendrick Macdowell wrote a short and insightful piece on spinning versus lying:

There is a difference. And in my view, a critical difference. It is this: lying is cynical and deliberate disregard for the truth; spinning is benign disregard for the truth that never employs false facts.He further speaks of the origin of spinning: misdirection. (“Okay, other than that, Mrs. Lincoln, how was the play?”) Focus attention away from the unpleasantness onto something positive, even preposterously positive — without lying. Or maybe focus on something more negative as misdirection. Macdowell takes the high road on distinguishing spinning and lying (and if you read the rest of his take, you may also). He concludes with: “We’re a better people when we have a nose for spinning and know how to challenge it on the merits.”

Unlike spiders who rarely get caught in their own or other spiders’ webs, even the best spinner of deceit can eventually be exposed. Spin happens. Sometimes over the course of a career, when ambition or fear of failure prompts us to color our findings, or message, in a favorable direction. Wisdom for all of us is to recognize spin, and to reckon that we are all vulnerable to its use or misuse. Wisdom is not calling it lying and also not extolling it as smart. Wisdom is to discipline our communications by being tireless students of our community, our company, the market… and then bring as truthful message as we can that has benefit for all involved.

Worship Wednesday – Up and to the Right with Andy Crouch

I want a Tshirt with this graphic on it. I also want to learn how to live “up and to the right”.

This graphic comes from Andy Crouch‘s book, Strong and Weak, which is still my favorite of 2018 so far. It sets out Crouch’s premise that flourishing is how God means for us to live. How we get to “flourishing”, individually and in community, is with high authority coupled with high vulnerability.

Authority is defined as “capacity for meaningful action”.  Vulnerability is “exposure to meaningful risks”. These are the truest definitions. We have bent both of them to mean something else in today’s culture – either power with potential to be corrupted or a smarmy sensitivity that needs protecting.

Both authority and vulnerability when aligned with the will and nature of God are so much more…and work together to make us true image bearers of our Creator and Redeemer. As community (church), we can actually move toward a flourishing that includes the most vulnerable and the seemingly least empowered.

This Worship Wednesday blog is not about singing praise but about thinking and meditating on God’s Word and His intent for our lives.

“I urge you therefore, brethren, by the mercies of God to present your bodies a living and holy sacrifice, acceptable to God which is your spiritual service of worship. And do not be conformed to this world but be transformed by the renewing of your mind that you may prove what the will of God is, that which is good and acceptable, or well pleasing and perfect.” Romans 12:1-2

Strong and Weak: Embracing a Life of Love, Risk, and True Flourishing – Andy Crouch

This past weekend, I had the opportunity to be a part of a Common Good RVA event. Andy Crouch was the keynote speaker. He spoke practically about how we could apply ourselves to the good of all, especially through the vocations God has given us.

As educated and affluent, our temptation is to avoid vulnerability placing us on the left side of the graph. In our flesh, we prefer withdrawing to safety or exercising control at all costs.

God calls us to a different life…a surrendered life for the common good.

A writer pastor, Jonathan Storment, wrote a series of blogs, taking the reader through a thought-provoking review of Crouch’s wonderful book. Below are quotes from his review and from the book Strong and Weak. When you read the take-aways below, you’ll want to read the book…then you will be compelled to act, with authority and vulnerability.

This paradox of both God-given authority and also the vulnerability that we all face in the world is where true Jesus-like leadership occurs. This is what it has always meant to be humans made in God’s image.Jonathan Storment

Power that is transfigured by love is an entirely different kind of power. It’s the kind of power that leads people to lay down their lives for the good of others. It’s why the New Testament can use the word Dunamis (the word for power, where we get the word dynamite) so often in positive ways. Think back over the people who have made a difference in your life. Chances are they had roles as teachers/parents/mentors/friends. If they helped you flourish in your life, it was because they were acting in some kind of authority, and exposing themselves to some type of vulnerability. They had authority because they had the capacity to make a meaningful difference in your life, and they had vulnerability because they were opening themselves up to someone (you) who could potentially hurt them…Crouch is talking about what the word vulnerability really means…woundable.Jonathan Storment

Idols always promise to give you everything and cost you nothing, but given enough time, they take everything and give you nothing. So Crouch says: “The first things any idol takes from its worshippers are their relationships. Idols know and care nothing for the exchange of authority and vulnerability that happens in the context of love.”Jonathan Storment

[Sidenote: We don’t usually think about idols…probably because we have already been deceived by their control of our lives – alcohol, drugs, pornography, position, wealth.]

Nothing is sadder than a leader who has refused to bear vulnerability. Whenever someone in authority refuses to bear vulnerability someone else is forced to bear it. But it’s not just the people who are oppressed, it’s also the oppressor. They lose something of what it means to be made in the image of God. They slowly create a Hell for themselves and then are forced to live in it.Jonathan Storment

“This is the definition of Hell. To know the power you have and not have the ability to realize that potential.” Hell is like a cruise that never ends. But the real danger for us today is not that we book ourselves a lifetime filled with cruises. It’s that we do the same thing in different ways. Here’s how Crouch says it: “The real temptation for most of us in not complete apathy but activities that simulate meaningful action and meaningful risk without actually asking much of us or transforming much in us. So if you really want to see what withdrawing looks like in affluent, technological America, you don’t have to visit a port of call. You just have to turn on the PlayStation in your living room.”Jonathan Storment

[Sidebar: This is not about bashing ocean cruise aficionados or gamers. I know both who are incredibly engaged as image bearers in their communities. This is about not being deceived. Recreation or needed downtime are not the same as a life’s pursuit of avoiding risks and settling for idols.]

The way of Jesus is up and to the right, authority and vulnerability in the world, bearing in the world’s suffering while being a part of the God’s redemption  process.

I don’t think Christians are the only ones tempted to escape, and in our secular age, it’s no longer Heaven that people are escaping to. It’s much easier to stare at your iPhone than to have a conversation, slowly spend your life watching t.v. every night instead of going that group or civic effort.

Monday Morning Moment – Blind Spots…Gulp. What Are Yours?

What do our faces and body language communicate? A friend and I were talking recently about how, as we’ve aged, our faces apparently have a resting pose of anger or disapproval. What?! When we were clued in on this, we both took action to keep a bit of a smile on, as a practice to avoid being misunderstood.

Not really a blind spot or is it? Blind spots are features of our personality (and physicality) that communicate something (usually negative) to others yet we are unaware of it ourselves. Blind spots are not necessarily intentional and if we were made aware of them we might be highly motivated to change or reckon with them.

Do we have blind spots in our posture and our behavior? In our decision-making or execution? Yes…and yes.

This isn’t a case for navel-gazing or over-thinking. We actually can’t discover our own blind spots without the help of others. However, sorting out our blind spots can, in fact, makes for healthier and happier relationships. As we realize how these not-easy-to-see patterns can have impact on work and life.

  1. Over-estimating your strengths. You think you’re a great communicator. They think you’re boring.
  2. Over-estimating your approachability. You see yourself as welcoming and open. Teammates nickname you, “Pitbull.”
  3. Over-estimating your listening skills. You think you’re exploring options. In reality, you’re killing ideas, cutting people off, and talking too much.
  4. Over-confidence in your solutions. You call it problem solving. They call it defending your viewpoint and devaluing theirs.
  5. Over-confidence in your ability to understand how others think and feel. You call it insight. They call it out of touch.

Life coach and writer Martha Beck prescribes a way to discover our blind spots.

“I know how valuable honest feedback can be, how much precious time it can save in my struggle to awaken. I still have to force myself to go looking for it, but when I do I almost always benefit.

Try this: For a week, ask for blind-spot feedback from one person a day, never asking the same person twice. Just say it: “Is there anything about me that I don’t seem to see but is obvious to you?” You’ll probably want to start with your nearest and dearest, but don’t stop there. Surprisingly, a group of relative strangers is often the best mirror you can find. I’ve worked with many groups of people who, just minutes after meeting, could offer one another powerful insights. Like the emperor in his new clothes, we often believe that our illusions are confirmed by the silence of people who are simply too polite to mention the obvious. Breaking the courtesy barrier by asking for the truth can change your life faster than anything else I’ve ever experienced.”Martha BeckPhoto Credit: Vimeo

As hard as negative feedback is to stomach, it is a great help to avoid continued odd responses from people or the distancing that can happen when our blind spots get in the way of intimacy and care in relationships.

Now blind spots and “buttons” are different and yet connected. Buttons – those things people do that make us crazy – actually point to some of our blind spots in the way we respond to people pushing those buttons.

For instance, one of my buttons is when someone treats me like I’m stupid, or gullible. Like when a person tries to help me understand a decision he/she has made as if it’s a good thing when I know, and he/she knows, it’s not necessarily a good thing for me. This sort of thing makes me really burn (standing in the need of prayer here). OK…that’s a button, but my response can reveal a blind spot. My blind spot is that if I take a stand in some area then it means that I am “totally right” in that stand. Sort of the same as the button but from a different direction, you know what I’m saying? My blind spot response in that situation leaves little room for figuring out what the other person’s own “stand” truly meant.  It’s helpful to know our blind spots and our buttons so we can work out ways of being more honest and honoring in our communications with colleagues…well, with everyone.

Happy Monday, Friends! This weekend’s activities included a visit with friends in their home in the Virginia mountains. The wife is an artisan, and the husband is on staff at a nearby university. He, in fact, mentors student leaders as part of his work. In my little gift bag for them was a favorite leadership story by Mark Sanborn. Its odd title is The Fred Factor: How Passion in Your Work and Life Can Turn the Ordinary into the Extraordinary

Sanborn uses his experience of a mail carrier named Fred as the hero of his story. Fred, because of his commitment to personal care and service, elevates a seemingly mundane job into the stuff of excellence and fulfillment. On the long drive over, I opened the book and re-read the bits of wisdom we can learn from such a person’s character. We actually have such a mail carrier in our daily lives, and the mail delivery when he is on vacation is very different than when he is on the job.

[Our leader guy friend is a deep thinker who actually referred us to one of his favorite books as well: The 33 Strategies of War by Robert Greene. When we returned home we promptly ordered it and will be reading it by mid-week. Our friend can easily read the little book we gave him in a quick evening. My re-reading it on the drive over stirred its wisdom in my heart and my desire to share it with you as well. One day, I’ll share what Robert Greene teaches us from The 33 Strategies of War.]

We can determine to deliver excellence in our action and attitude at work, no matter our situation. Mail carrier Fred demonstrated that and modeled the content for Sanborn’s book.

Just to give you a taste of his writing, I list four quotes from the book:

1) “When those who know are able to show, those who learn are able to grow.” – Mark Sanborn

A clear lesson here is to note your personnel who have shown mastery in their work and make opportunities for them to mentor those who are eager learners. It is a perfect win-win. Leadership development is an often-discussed topic but isn’t always executed in effective ways.

2) “When people feel that their contributions are unappreciated, they will stop trying. And when that happens, innovation dies.” – Mark Sanborn

Excellent employees don’t need appreciation or acknowledgement to keep them at the task. However, over time, they will weary of the task (and the vision meant to inspire innovation) if they don’t see how what they do fits in the larger picture. One strategy that prevents stagnation or disengagement is going back to 1) – teaming up mentors and those ready to learn.

3) “You are the spark that sets others on fire when you initiate.” – Mark Sanborn

Initiative is rewarded in a culture where there is freedom to create and ownership of work. Control is at a minimum and inclusion in problem-solving is high. For us as employees, nurturing our initiative is huge. For us as leaders, we do ourselves and our employees good when we guard against waning initiative.

At the end of the day, for all of us, we are the masters of our own work, in terms of excellence. The greatest challenge to how our day goes is our own attitude. We all know this. Still, it’s easy for us to allow the negative impact of others diminish who we are or what we do. We are wise to keep learning on the job, especially from folks like Fred (and writer Mark Sanborn).

Monday Morning Moment – Stewarding Your Current Situation, Whether Favorable Or Not So Much

What then shall we say to these things? If God is for us, who can be against us? – Romans 8:31

The snooze-alarm doesn’t hold back the work-week, nor should it. Monday morning comes. Full of possibilities. Those of us who are Christ-followers can function as logistical agents for God. We avail ourselves of whatever our situation and allow our lives to point to God, in all His love and goodness. He will display His glory and draw people to Himself all over the world today.

Why not in our workplace?

A very wise friend of mine said once, “All of life is stewardship”. Many people have said that, but when I heard it from him, the message resonated with the vibrancy of his life. In positions of great authority and influence, his life is full of responsibility and time pressures I will never know. Yet, he stops to speak to all along his path. Encouraging, affirming, inspiring. In his travels, he is ever ready – stewarding brief encounters with strangers to share the love of Jesus with them, in word and deed. Even as I write this, I’m reminded of where that stewardship of his life originates – waking early, plunging into God’s Word, entrusting his prayers to the Lord…every single day. Out of this springs a life God can use to bring glory to Himself and to draw people to Himself.

On my worst days, I struggle with doubt and insecurity. The dark cloud of imposter syndrome hangs over my head and heart. Having known great favor in most of my career, those successes almost haunt me and disturb the joy of life that is meant to be ours…today…no matter our situation.

Like a plane careening out of control to the ground, I am urged to “pull up”. God is faithful to His children – reminding us of what is true and then giving us the grace to pursue Him in truth.

It’s not about my favor in a situation – at work or in the community. It’s about stewarding what we know God brings to any situation…if we allow Him. Being in the Word early, praying, and staying alert to Him ever in our circumstances together form a strong foundation for stewardship.

Be encouraged by the example of Daniel in the Bible. He lived for God in a pagan kingdom. We never know what God will do in our workplaces, if we bring our Sunday devotion to Him straight through to Monday. Let Him thrill you with the joy of infusing your work with His faithfulness.
