Monday Morning Moment – Operational Transparency – Opening Up Windows to Our Lives at Work, Home, and Community

Let’s take a close look at our work and life for a moment. When product and customer service are both excellent, we experience the greatest value as both employees and consumers. However, when there are processes at work that we can’t really visualize or don’t understand, we may question the value of either the product or the service. Especially when those processes are obscured in their availability. Especially if when we seek to see and understand, we remain without adequate information. We can grow disheartened, disgruntled, and even repelled.

Let’s have a look.

We could take a deep dive into government operations or into a large for-profit or non-profit, but let’s just look first at a very normal experience of a popular fast-food restaurant. Without naming the company, this chain is known worldwide for providing consistently good food. When the product is excellent, we don’t feel the need to look inside the operation (or kitchen, so to speak). As for customer service, that’s another matter.

In the rush of lunch-time ordering and food delivery at the drive-through, a young mother with two small children in-tow has to leave her car and come inside the restaurant twice for corrections on her order. One correction was just the number of chicken pieces (four when she asked for and paid for six). The counter staff person couldn’t take the four-piece back, in accordance with health standards, and give her a six-piece. So instead of just saying to the customer, “We’re so sorry. Keep the four-piece and I’ll get you a six-piece”, she tossed the four-piece in the trash can and returned, without emotion, with a six-piece. The rest of the exchange, on both sides, was polite but not restorative for either.

The mom will probably go back…one day…but this did not build the trust that could have been built. The employee also was probably not left with any sense of appreciation for how hard everyone was working behind the counter for demanding customers.

What does this have to do with operational transparency?

Well, given the perceived quality of the product, little transparency in food preparation was required. That wasn’t the issue. The small but significant dilemma here was the transparency of the customer service model (which was bare-bones “correct the problem” without consideration of customer experience or inconvenience – or so it seemed, from the employee’s response to the mother).

Harvard Business School professor Ryan W. Buell defines operational transparency as the deliberate design of windows into and out of the organization’s operations to help customers and employees alike understand and appreciate the value being created. To determine when and how to design such windows, managers must understand when and how customers and employees want to open up operations to scrutiny—and when both parties would prefer that work be undertaken behind the scenes.*

The article by Ryan W. Buell linked above is a brilliant examination, with lots of real-world examples, of how important transparency is in our operations. For internal and external outcomes – both with product and employee/customer relations. [Don’t miss the read.]

Back to restaurants, the food service industry is really starting to run with this. One of our favorite restaurants is Mezeh Mediterranean Grill. It is a highly visual food experience. Employees not helping the diners are doing food prep and working the grill, all in plain view. By the time the customers reach check-out, they have a bowl or plate of generous portions of savory, authentic Mediterranean food plus an added sense of value from the excellent customer service.

Operational transparency.

Home delivery food franchises and online shopping companies are upping their transparency by providing accurate tracking options for their customers as well as other perks aimed toward customer satisfaction and loyalty.

In the workplace, we need to listen to customers who actually give us feedback, especially complaints. There’s much to be learned by that sort of engagement. Becoming more and more transparent will help. Buell’s research shows the employees benefit as much as the customer with greater operational transparency.

As a stay-at-home, work-from-home spouse, I understand my husband’s question of “What did you do today?” It is the same as my question to him. “Writing and laundry” and “meetings all day” neither tell the whole story of either of our days. Operational transparency applied to our dinner conversation could make it a whole lot more engaging and valuable.

Taking the mystery out of how decisions get made and products/services actually happen can add greatly to the employee and customer experience.

Just as our teachers in school instructed us to “show our work”, we can do that for each other in creative and credible ways.

I have no idea how a letter gets from my friend in London to me in Virginia in less than a week…but it is easy to get frustrated when it hasn’t arrived in three weeks. The postal worker dealing with my frustration would be well-served…as would I…by opening a window into the complexities of the work of mail gathering, sorting, and delivering.

My father-in-law went from being admitted to an ICU post-stroke one day, to lying in bed all the next with an IV hanging but not dripping and no word from a doctor, to a visit and discharge by a palliative care team the third day. We welcomed the discharge home but a bit more transparency on that second day would have been really helpful.

Operational transparency builds trust, enhances communication, and facilitates accountability (see image below). Even when transparency reveals a negative (as in the fast food experience of the young mom), the company can turn that around once exposed.

“Don’t forget to close the loop. Transparency is the most beneficial when it’s allowed to flow in both directions—from the customers into the operation and from the employees out to the customers. Forcing employees to toil in obscurity deprives them of seeing how their work is helping customers, reducing their feeling that their work is appreciated and undermining their motivation. What’s more, transparency for employees can give them the information they need to customize service and help them learn better ways of operating.

Consumers [can] take work for granted and employees [can] lose out on the learning and motivation that customer connections afford. With that in mind, businesses should stop reflexively hiding their operations for the sake of efficiency and instead thoughtfully consider when and how to open them up to create more value for customers and employees alike.”

Staying fresh is important in leading well. Hanging with our people. Bringing the vision. Seeing the work through their eyes. Assembling the puzzle (be it product or service) with the pieces that all involved bring to the table. This is leadership of the best sort.

Next time you head to the restroom, take a look around. Unless it has just been stormed by a tour group that needed more than the usual service, you can get a sense of readiness. Not the readiness of the restroom, but of the person or agency servicing it…and you as a customer. I wrote about this level of customer service once before  here. Why I wrote about clean restrooms then is why it begins my topic today. Clean restrooms demonstrate a sense of pride and caring. We want restrooms to be ready for the workday. How about our own readiness?

Readiness is defined as being fully prepared and willing to execute.
It is not just about being prepared for one’s workday. It’s also a ready-set-go willingness to be on our toes, stepping up, taking the ball, and scanning both the horizon and the lines drawn on our playing field.

When a Cintas truck rolls into the parking lot, I can almost smell the clean linens and uniforms inside. Their branding includes this mantra: Ready for the Workday: A confident image, clean facility and safe workplace start here. Here’s their commercial that I just saw this weekend, It got me thinking about the broad reach of readiness in the workplace.

My husband walks out of the house ahead of me every morning with his computer bag and a thermos of coffee. He has his schedule on his phone and he keeps a journal. He has thought about the day. He is prepared…the willingness to execute then comes into play as he goes out our door and enters his company’s door…and all the rest of the doors of his day. Both are disciplines – the preparedness of readiness and the willingness to execute.

Readiness keeps momentum going and momentum has huge impact on business and workplace excellence.

After watching the Cintas commercial, I went to their website. What a feast for anyone wanting to learn about leadership and a healthy workplace culture. Check out their Code of Conduct and Business Ethics page. Nothing on their agenda about Business Casual – and everything about dressing and performing aims at positive impact, and helping their customers do the same.

The website’s drop-down menu displays a variety of helps and services. Honestly, it’s hard to believe this company is for-profit based on the generous sharing of information for helping others (their customers and competitors) be “ready for the workday”.

I’ve always tried to be pretty much a “what you see if what you get” sort of person…and my husband is the same. We tried to raise our children the same. No pretenses. No false fronts. Fully human with both its strengths and weaknesses. This can backfire on occasion when an opinion or action rankles a developed sensibility on the part of another family member or friend.

Fortunately, if that loved one also determines to live with transparency and understanding, there can be great grace. My sister-in-law and I have been friends for all the years we’ve known each other. Marrying brothers, we became sisters ourselves. She gave me the Willow Tree statue below. For years we’ve laid our lives bare in front of each other, knowing, completely confident, that we’re both safe. I pray that never changes. No matter what is going on in our marriage, or our parenting, our friendships, or our faith, we have determined to love each other always.

This friendship is like others I have been fortunate to have. Clearly, God meant for His children to have these sorts of relationships. Open, accepting, deeply caring, and loving no matter what. These kinds of relationships foster confessional living.

W. David. O. Taylor is a pastor and educator.  In his blog, The Discipline of Living a Confessional Life, he talks about this. He writes to artists but his observations apply to us all.

What does it mean to live a confessional life? It means that we live in a way that trusted others are always being invited to know our deepest weaknesses and failures. Dallas Willard puts it this way: in the discipline of confession “we lay down the burden of hiding and pretending, which normally takes up such a dreadful amount of human energy” (Spirit of the Disciplines, 188).

Anything we keep hidden is a breeding ground for Satan-manipulating, flesh-arousing dysfunction: self-pity, self-aggrandizement, self-protectiveness, self-indulging, self-destructiveness, the very stuff that fights against all our best [artistic] efforts.

What we need, then, is a mechanism to get us un-hidden. We need to get ourselves out of darkness as quickly as possible and back into the light. That is a Christian definition of sanity. That is also often the most difficult thing for us to do. Yet it is in the light that God does his best work of freeing us from the sin that entangles and distorts.W. David. O. Taylor

What is there to gain by showing a false front to those around us? There is so much more to be lost in not being real with ourselves and each other.

When Kevin Davis, of NewReleaseToday, interviewed Francesca Basttistelli about the take-away message of her song, If We’re Honest, she had this to say:

“Writing songs for the first time as a mom for this album showed me where I was at that time. There were no pretenses, and I wasn’t trying to be anyone that I’m not. Once you are a parent, you get a taste for what really matters. You’re not as worried about what people think of you. 

I was also going through transitions of personal and business relationships, and I saw how a lack of transparency and honesty can really harm relationships and holds back all that God can do in a partnership or friendship. I was desperately crying out for that and wanting to challenge myself and others to live a life with more transparency, to quit putting up facades and walls with each other.”

She further talked about how Satan uses our secrets to isolate us from each other…to divide us…and to keep us from being the bold witness that we can be when we lay our lives open before God and each other. Life is too short and too precious to withhold who we really are…no matter how broken, or wounded, or small…we all share in this…this need for a Savior; this need to be known and loved as we are.

God completely understands that about us…and loves us…as will others who love Him first.

Postscript: Can I just comment on the kindness and sweetness of God in His relationship with His children? I wanted to write about this song this week and struggled with how to talk about it. Then with Francesca Battistelli’s help (through the interview/video on “behind the song”), it dawned on me that this was about confessional living. This was a delight for me because this sort of life is one I’ve lived without knowing what to call it. I searched on-line for confessional living and found the blog by W. David. O. Taylor. In researching where his confessional life has taken him, I discovered he is the one Nathan Clarke worked with to film the Bono and Eugene Peterson conversation. I wrote about that here. How fun is that?!

Efficiency, Effectiveness, and Adaptability – The Very Human Side of These Business Processes

I will never forget when an elder statesman in an organization (both dear to me) was “let go”, so to speak, because of a need for more “bang for the buck”. The expression was so toxic then and still carries a deep pain. It speaks to the tension between efficiency and effectiveness, and the pressing need for adaptability as our world rapidly changes. At the same time, we have to remember, in almost all situations, it’s people in the mix of these business processes.

Efficiency is a good thing. However, it must be secondary to effectiveness. Effectiveness is primary always. How best to assure both is to build an organizational culture of adaptability.

Tom Coyne has defined effectiveness, efficiency, and adaptability brilliantly in a published 2-page pdf*. Here they are:

“Effectiveness measures the extent to which the results you have achieved match your goals.” Strategy leaders set those goals, and the goals determine who does the work, when, where, and how.

“Efficiency measures the amount of scarce resources used to obtain the results achieved.” His use of the term “scarce resources” is thought-provoking. When we focus on efficiency – getting the most benefit from the least resources – we can lose our objective. Resources are precious. Full-stop. Whether they are people, time, or finances. We must consider how we spend resources always, and especially when they are scarce.  However, if we miss the mark on our objective because we misspent our resources or allocated them unwisely, then we paid for efficiency with effectiveness. A poor transaction.

Gen. McChrystal, speaks to this, in his book Team of Teams (more about this book follows). He puts a captivating twist on it in his challenge: “If I told you that you weren’t going home until we win—what would you do differently?” We can’t focus primarily on efficiency when effectiveness is the outcome we desire. Adaptability is really what will get us to where we want to go.

Adaptability measures the change in Effectiveness and Efficiency for a given level of change in the agent or organization’s environment…One of our great failings as human beings is our reluctance to acknowledge the full implications of living in a world of complex adaptive systems. The causes of yesterday’s success are impossible to fully understand, and unlikely to be replicable to the same extent in the futureWe naturally try to succeed again in the future, using the approach that worked in the past, with frequently disappointing and occasionally fatal results.”

Coyne goes on to write about how to work these processes out toward business and employee/team success in a changing world.

Good stuff to know and implement.

Early on in my career, one of the mantras I heard repeatedly was this:

“The three most important things to learn in your work is flexibility…flexibility…flexibility.”

That later changed, in company vernacular, to “fluidity” x 3. The only problem was the temptation to decide for myself what was fluidity/flexibility and what was not. This is where silos and self-interest evolve when we’re not even aware, until we find ourselves not being successful (effective/efficient). In the very work we’ve immersed ourselves in for years…working hard, but not working as smart as we could have. [I know, that hurts – and it will take more than efficiency gurus to bring us out of such a predicament healthy.]

It is possible to turn the ship around…and it takes a whole crew.

Decentralized, empowered teams. Trust. Transparency and collaboration in decision-making. Broad information-sharing. Ownership in real time not just in philosophy. Bringing down silos and working together to nurture an organizational culture where we expect change and thrive in it.

What focus yields a win-win in our workplace? Both from the human side and the business side of performance and organizational culture. What can we do to enhance our business processes – whether we are in management or on the frontlines of our organization?
